When an organisation needs outside help to build software or AI, it usually chooses between four models: strategy consulting, fixed-scope project delivery, staff augmentation or forward deployed engineering. Each solves a different problem. Picking the wrong one is a common reason projects disappoint.
The four models at a glance
| Consulting | Fixed-scope project | Staff augmentation | Forward deployed engineering | |
|---|---|---|---|---|
| You get | Analysis & recommendations | A specified deliverable | Extra people | A solved problem in production |
| Who defines the work | Consultant | Client, up front | Client, ongoing | Together, iteratively |
| Best when the problem is | Strategic, undefined | Well understood | Known, capacity-limited | Important but ambiguous |
| Main risk | Nothing gets built | Building the wrong thing | Management overhead | Needs strong client ownership |
When to choose consulting
When you need to decide what to do — a strategy, a business case, an operating model — and the main output is a decision rather than software.
When to choose a fixed-scope project
When requirements are clear and stable: a well-understood system replacement, an integration with known interfaces, a migration with a defined inventory. Fixed scope gives cost certainty when change is unlikely.
When to choose staff augmentation
When your team knows exactly what to build and just needs more hands with specific skills, and you have the management capacity to direct them.
When to choose forward deployed engineering
When a problem is important and urgent but the solution isn’t obvious — especially with AI, where behaviour must be tuned against real cases and real users. FDE trades up-front certainty for speed of learning and a focus on outcomes.
Combining models
Models often work best in sequence or combination: consulting to choose the priorities, FDE to prove and ship the first solutions, then a delivery team or augmented staff to scale and maintain them. A blended FDE pod — an embedded lead backed by an offshore build team — combines FDE’s speed with cost-effective capacity.
Questions to ask before you decide
- Do we know exactly what to build?
- How quickly do we need a working result?
- Who on our side will own the outcome day to day?
- Do we need to build lasting capability in-house?

Frequently asked questions
What is the difference between FDE and staff augmentation?
Staff augmentation adds people to work on a plan you define. Forward deployed engineers own an outcome: they help define the problem, decide what to build with you and are measured on results in production.
Is forward deployed engineering more expensive?
FDE engineers are typically senior, so day rates can be higher, but engagements are short and outcome-focused. Blending an onshore FDE lead with an offshore team can reduce overall cost.
Can we combine delivery models?
Yes. A common pattern is consulting to set priorities, FDE to prove and ship the first solutions, and a delivery team to scale and maintain them.
